Delegate to Get Your Time Back

About this course

Preventing employee mismanagement through effective delegation. Most managers do not run out of time because they have too much work. They run out because the work they hand over keeps costing them hours: redone, rescued, sent back, re-taught and rechecked. This course is for managers who want those hours back. It runs in six sections and one module: proof before you hand work over, the misreads that make you wrong about who is ready, delegation as the last step of teaching, the Time Debt, the work that comes back, and the difference between being hands-off and being absent. Module E reads readiness across ENRICH, and asks who is doing the reading. It closes with one road through every tool in the course and three entries taken off your ledger.

Along the way you learn twelve models: the Three Proofs, the Padded Deadline Test, the Five Misreads, the Teaching Road, the 80 Percent Rule, the Time Debt, the Payback Line, Necessity or Habit, the Boomerang, Your Door Policy, Absent Is Not Hands-Off, and the Half Hand-Off. Five full cases let you make the call before you hear how Duane would read it.

Who it is for

  • Managers and supervisors who are doing too much of their team's work themselves.
  • Team leads who hand work over and find it back on their desk.
  • Directors and senior managers whose own plans wait while they check work that no longer needs them.

Learning objectives and outcomes

By the end of the course you will be able to:

  1. Hand work over on proof. Check the Three Proofs for each task and person, and give the real date instead of a padded one.
  2. Catch your own misreads. Recognize the Five Misreads and check what you actually saw before you decide someone is not ready.
  3. Teach in order. Walk a person down the Teaching Road, Teach, Test, Talk, Turn Over, entering at the stop the proof justifies, and accept 80 percent while they learn.
  4. Count what the shortcuts cost. Price a working week with the Time Debt, see where the Payback Line falls, and ask Necessity or Habit of every check you keep.
  5. Stop the work coming back. Name the three ways work returns, and set a written Door Policy for your team.
  6. Be hands-off without being absent. Give a named outcome, a check date and a door, and say the except sentence on day one.
  7. Read readiness across ENRICH. Notice whose readiness you read fast and whose you read slow, and check the evidence rather than the person.
